The Starting Point: Ambition Without Infrastructure

Tom Reyes, IT Director at XYZ Corp, had an executive mandate he took seriously: 40% automation coverage across Sales and Customer Success operations by Q4 2026. Change 1: AI-Powered Intake to Scale Discovery

The first change was replacing their manual intake process with IntakeOS. The previous process relied on a BA conducting intake workshops - 90-minute sessions that the BA had to schedule, facilitate, and document. A single BA could handle at most 8–10 intakes per month. The queue was backing up.

With IntakeOS, business users complete the intake interview asynchronously with VARA. The BA's role shifted from conducting interviews to reviewing AI-generated qualification reports and making pattern and prioritization decisions. The same BA can now review 30–40 qualified intakes per month - a 3–4× throughput improvement that didn't require any additional headcount.

The insight that changed XYZ Corp's trajectory was the realization that 60% of their automation backlog consisted of low-complexity, departmentally-specific automations that didn't require specialist RPA developers. Sales ops automations in Salesforce. Customer success workflow automations in HubSpot. Internal report distribution automations in Teams.

Tom launched a citizen developer program that trained power users in Salesforce Flow, Microsoft Power Automate, and Zapier. The CoE governed the program - reviewing citizen developer deliverables before production deployment, maintaining quality standards, and providing escalation support. But the actual builds were done by the business teams. Within 6 months, citizen developer contributions accounted for 35% of new automations deployed - the majority of them in the long-tail category that had previously been deprioritizing because specialist capacity was directed to higher-complexity work.

The Salesforce Automation Stack

XYZ Corp's biggest concentration of automation opportunity was in their Salesforce ecosystem. Their Sales and Customer Success teams were spending significant time on Salesforce data hygiene, reporting, and workflow management - all tasks where Salesforce's native automation capabilities (Flow, Process Builder, Einstein) were either underutilized or could be augmented with external tools.

Several processes initially presented as RPA candidates were correctly reclassified as Salesforce Flow automations - much simpler to build, more reliable to maintain, and with no RPA license cost. The API Integration pattern was also frequently applicable: Salesforce-to-Slack notifications, Salesforce-to-HubSpot sync, Salesforce-to-AWS Lambda triggers. In each case, direct integration via API was a better choice than UI-layer automation.

XYZ Corp's journey offers several lessons for other technology companies with automation ambitions. First: your highest-density automation opportunities are probably in your CRM and customer-facing tools - prioritize discovery there. Second: citizen developers are a multiplier, not a risk, if you govern the program correctly. Third: the distinction between an automation opportunity and a platform configuration gap matters enormously - the right intake process catches the difference before development begins.
